Online Symposium/Practicum November 28th – now booking.

Exploring the complexity of conflict and organising in the time of Covid-19.

The Symposium booking site is now open and is available here . We will send participants a link at least 48 hours before the event begins.

Here is the agenda for the day. The Symposium/Practicum will be a combination of group reflection on organisational dilemmas in the morning, and workshops/seminars in the afternoon where contributors will bring something which preoccupies them in their workplace.

The pursuit of meaning through political action

When Corona virus struck some months back many of us suddenly found ourselves working from home in ways that we hadn’t thought was possible prior to this crisis. For me as an organizational consultant, some activities were postponed while others were moved to an online format.

In the following I will draw on ideas from the philosopher and political thinker, Hannah Arendt to make sense of some of the difficulties that I feel Covid-19 has created, and then conclude by drawing attention to aspects of this crisis, which leave me with a sense of hope.

Complexity and Management Conference June 2015 – themes and agenda

At the Complexity and Management Conference this weekend (5th-7th June at Roffey Park) we will be discussing a variety of themes concerning power and politics in organisations. As a small contribution to the discussion I offer the following:

There are two managerial tendencies in contemporary organisations which in my view work against the exploration of difference, and cover over the opportunity for collective reflection.

The first is the increasing prevalence of instrumental reason in the shape of rhetorical appeals to ‘what works’, or what ‘adds value’ or is best for effectiveness and efficiency.  This is not to argue in favour of inefficiency or ineffectiveness, or allowing employees to do whatever they want, but if we start from the premiss that there is no one best strategy, then all options about what employees might do together to improve organisational outcomes will bring with them advantages and disadvantages. It depends when the evaluation is made, and who is judging.

If the future is uncertain then we can never be sure what will work and what will not until we try something together, and even then we may disagree about what we find. So it may be worth exploring the merits of different courses of action and tolerating dissent, disagreement and contestation before we embark upon something.

The second tendency can arise as a direct result of the first, that there is a lack of shared experience of deliberating together, and therefore a greater reluctance to consider it. All kinds of reasons are given for not thinking together: because there isn’t time, because it will open a can of worms, because it will be just a talking shop, because it’s a luxury we can’t afford, because we’re an action-oriented organisation. In effect what then happens is a closing down of opportunity to seek different perspectives which prevents bringing about what Hannah Arendt referred to as ‘enlarged mentality’, the possibility of experiencing human plurality. The ability to consider the perspective of others was of prime importance to Arendt, since it enables us to decentre ourselves and avoid narcissism, as well as preventing tyranny where there is only a hearing for one point of view.

Another aspect of deliberating together in public, particularly when we are face to face, is that the intimacy of being together obliges us more actively to find ways forward. But confronting each other with our differences can be painful, and it isn’t always easy to do.

These are some of the themes we will be struggling with, more or less painfully,  on the weekend, and here is the rough agenda for the discussions.

Complexity and Management Conference 5-7th June 2015

Conference theme: Exploring our experience of everyday politics in organisations

How do we negotiate degrees of freedom with each other in what we can increasingly experience as regimes of disciplinary power in organisational life? How do grand schemes for whole-organisation transformation play out in every day relationships between people?

This conference will invite participants to discuss and reflect upon the every day politics of getting things done together, noticing the negotiations, compromises and improvisations which are necessary to take the next step.

Between now and then we will be posting further reflections on the topic on this the Complexity and Management blog.

The key note speakers this year are  Svend Brinkmann,  who is Professor in general psychology and qualitative methods as well as Co-director of the Center for Qualitative Studies, and Professor Patricia Shaw, co-founder of the Doctor of Management programme at UH and currently working at Schumacher College. Acting into organizational complexity: comparing and contrasting relational leadership and complex responsive processes of relating

At the Complexity and Management Conference 2013 our guest speaker, Ann Cunliffe, described her ideas about what she terms relational leadership, which are also set out in an article in Human Relations here. In her conference presentation and in her article Ann Cunliffe responds to what she understands as a crisis in leadership education and practice. In the news we are presented with example after example of failures of leadership which also point to an impoverished moral understanding on the part of leaders about their responsibilities, she argues. Cunliffe sets out her alternative by drawing on Bakhtin, Ricoeur, Heidegger and Shotter whom she adduces to develop her argument that leadership work is to be found in the everyday conversational activity of people trying to achieve things together. Her ideas turn on the idea of inter-subjectivity, that we are formed by others just as we form them, which she argues has implications for the way we think about our relationships. We should, she says, develop better anticipatory awareness about what matters in those relationships and the moral consequences of our responsiveness, or lack of it, to others. Responsibility arises, Cunliffe argues after Ricoeur, by recognising oneself as another.[1] Continue reading

On feeling safe – paradoxes of group life

A frequent complaint to be heard in many group situations is the remark ‘it doesn’t feel safe here’.

So common is this utterance that I wanted to give some time to exploring its implications for the dilemmas we face in working with groups of all types.

The remark is most likely to be heard openly voiced in the experiential setting of training and psychotherapy groups . However I suggest that it is a common phenomenon in the politics of all groups, often expressed more covertly as an internal dialogue or within a subgroup, which configures before and after meetings.

The questions raised through this complaint are therefore also relevant to the politics of the workplace as well as to the challenges of experiential group work. The remark concerning safety in the group setting is often spoken with a tone of admonition as if responsibility for feelings of safety lay elsewhere and outside of the participation of the speaker and often, although not exclusively, with some figure of authority such as a course leader, therapist, chairperson or parental imago.

The implication is that if only the ‘feeling of safety’ prevailed that full and uninhibited participation in the group’s activities would ensue. Continue reading

Speaking of managers and leaders being ruthless: The deepening crisis of everyday ethics in business

In this posting I would like to contribute to the discussion of making sense of the current crisis in the financial sector as it has been taken up in recent postings by Chris Mowles and Karen Norman, and especially by Ralph Stacey in his recent book Complexity and Organizational Reality: Uncertainty and the need to rethink management after the collapse of investment capitalism.  Specifically I would like to respond and add to Ralph’s argument that we need to rethink the nature of communication and social interaction if we are to get at core crisis of ethics, particularly as it has been emerging in Western thinking.

 There is great deal of horror and astonishment being expressed about the greed, ruthlessness and lack of even any pretence of professionalism in the conduct of managers and leaders in the financial community.  Chris Mowles mentions the reaction of the English Queen in his post.  This reaction is in a sense surprising since the Windsors have been key figures in the shifting political and ethical culture of English society and the London business community and must have noticed and reflected to some degree on the radical changes of the last decades which they themselves will have experienced as an important stakeholder.  Michael Lewis in his book The Big Short gives a detailed description of the almost complete lack of professionalism and ethics in the financial sector, focusing on Wall Street.  But Lewis resorts to humor and a ‘cocktail party’ air of detachment from the events, presenting in detail the moves of those who, beginning in 2007 (or earlier) saw the crisis coming and began not to call for reform or appeal to reasserting basic values, but rather to bet against the doomsday scenario they perceived as inevitable and to amass sizable fortunes for themselves and their hedge fund investors.

 The ethical crisis is grounded in the way we have formalized ethics and divorced it from everyday life.  As a consequence this reduction of ethics to universalist and principled thought before action, actors, or perhaps better players, for instance in the financial sector, feel no responsibility for negotiating the ethics of the game as it now rapidly changes, with the emergence of new communication possibilities and innovative new technologies reshaping the politics of everyday interaction.  To the contrary, one is deemed as rather stupid if not involved in gaming the system before newly emerging loopholes are discovered and perhaps brought under regulation.  But the very political leaders who would be the ones to enact reforms are now moving quickly and easily between high level ministerial positions and the activism of receiving exceedingly high remuneration by lobbying for special interests, as has become evident in the long debate over health care in USA, the current scandal in the UK labor government over former ministers racing to take up lobbying jobs, and Schröder and Fischer in Germany moving immeditately not to the tedious politics of opposition but rather to lobbying positions after their tenure in government.

 I would like to suggest that one factor in the crisis of ethics is that there is something especially about leadership which we have a hard time talking about; namely, that it is, as a matter of fact, if it could be separated from being embedded in the everyday politics in which it emerges, ethically ‘neutral’.  Many authors, in major works on leadership, speak in introductory chapters, about this, but then quickly move on to basically looking at leadership as good in itself, as a ‘simple’ ideal. But of course one person’s freedom fighter is another’s terrorist.  Gangster families also have leaders who plan, with those who recognize them as leaders, the best strategy for the survival of their organization.  Bullies work together with those who subserviently recognize them to further the aims of their organizations. We need to think about how these ethics are embedded in the everyday political negotiations in our societies if we are going to seriously take up the crisis of business ethics. Continue reading
